What is chain of thought in AI Agents? A Guide for CTOs in lending
Chain of thought is the step-by-step reasoning process an AI model uses to break a complex task into smaller intermediate steps before producing an answer. In AI agents, chain of thought is the internal decision path that helps the agent evaluate context, weigh options, and choose an action instead of jumping straight to a final response.
How It Works
Think of it like a credit committee memo.
A junior analyst does not walk into the room and say, “Approve or decline.” They gather income, debt service coverage, bureau data, policy exceptions, collateral details, and fraud signals. Then they sequence those facts into a recommendation.
That is the basic idea behind chain of thought in an AI agent:
- •The agent receives a request
- •It identifies the relevant facts
- •It breaks the problem into sub-questions
- •It evaluates each sub-question in order
- •It produces a final answer or action
For a lending CTO, the useful mental model is not “the model thinks like a human.” It is “the model maintains an internal working trail while solving a task.”
In production systems, that trail may be used in different ways:
- •Planning: deciding which tool to call first
- •Reasoning: comparing policy rules against applicant data
- •Verification: checking whether outputs are consistent with constraints
- •Action selection: choosing whether to ask for more documents, escalate to a human, or continue automation

That distinction matters. Internal reasoning improves performance; controlled output improves governance.

Here is a concrete lending scenario.
A mortgage origination assistant receives this case:

The agent’s chain of thought would typically follow this sequence internally:

- •Check whether the ratio breaches internal policy thresholds.
- •Inspect missing document status.
- •Review employment change as a risk factor.
- •Determine whether policy allows auto-progress or requires manual review.
The final outcome might be:

- •Request missing payslip and bank statement
- •Route to manual underwriting if documents arrive but employment change remains unverified
That is materially better than asking the model for a single free-form opinion like “Should we approve this borrower?” because it forces decomposition.

The point is not that your lender should replace underwriting logic with Python snippets. The point is that chain-of-thought-style decomposition maps cleanly to production controls:

- •model reasoning where policy interpretation matters,
- •escalation where uncertainty remains high.
